Question New to Diesel trucks, hard to start.

Newbie to diesel trucks here, problem is it is very hard to start, we just bought this truck and from what we can tell very little maintenance had been done ( it was 4 quarts low on oil and no air filter), we put in new air filter, replaced the fuel filter, 8 new glowplugs, cleaned out the gunk in the turbo and sea foam in the 1st full tank of gas to help the injectors in the last 2 weeks.

Its a 96 chevy 3500 dually, it has 230K miles on it, when we try to start it the "wait to start" light stays on for about 5-10 seconds then we try to start it, just cranks wont actually start, after the 3rd time it will start, some white smoke right when it starts. Once it starts it runs great and starts right away. Its not too cold yet and i know they have to have a engine block warmer which we are ready to do. Just seems like too much cranking in the morning.

Newest development the other night driving about 55 on cruize it stumbled a bit for the first and only time. Any help would be great!

Thanks!

I am no 6.5 expert but is there a controller/relay for the glow plugs? It sounds like you aren't getting all the juice to your glow plugs... My powerstroke will do that is the glow plug relay isn't working, it will just crank and cough white smoke... Might be worth looking into...
