94 2500 no crank

It snowed the first time in 8 years around here on Thanksgiving 2019. I started my truck to leave in about 28° weather. I live in a dry desert area so 30is a low in the winter and 110+ is the norm in the summer the whole trucks life. Rpm was very low around 250 and I was in a hurry so I didnt let it warm up to the usual 500rpm idle. Got around the corner and it died in the road. It started once after a few attempts but wasnt firing on all cylinders and died after a few seconds. I've had that problem once before and with a little throttle after a few seconds it was firing normally. After dragging it back home and killing the batteries, they got a charge and I was back to cranking. Between 10 and 15 seconds for each crank I spent the next 2 days charging batteries and cranking. Then, no more crank. I've checked fuses, the arm that engages when running for the fuel, starter and batteries. All operated fine, but no more crank. My only two guesses are a hydrolock for excess fuel from cranking and no start or dry cylinders(had this problem with a 24v rebuild, cylinders had to be re-oiled to unsieze it) it's been sitting since a few days after Thanksgiving to now Feb 28 and I'm ready to get it fixed. any ideas what it could be and where to start? I was thinking pulling injectors and trying to crank to rule out the hydrolock.

Ryan
is the starter engaging ? i had a no crank issue on my 95 turned out to be the 2/0 positive cable running to the starter bad lug connection
at the battery caused all my issues
