Black smoke is too much fuel, could be leaking injectors or injectors that are popping off too early?
Or a dirty air filter.

Any bubbles in the rad when running?
Does the upper rad hose get hard as soon as you start a cold engine? If so then likely a blown head gasket or cracked cylinder head.

Could also be incomplete combustion if it only does it cold and be caused by non working glow plugs?

Non working glow plugs in some cylinders along with pissing injectors is a good bet.

If you have no problems with the cooling system, you could try to adjust your IP timing. I'd venture a guess to say that it needs a complete rebuild.

Its not very hard, but it does take a good deal of patience. A regular wrench can be used to loosen all three of the IP mounting bolts. You will have to turn and flip the wrench a lot in order to loosen them, and it can be done with the intake on.

There is a special tool used to turn the pump, but said tool can be made. Basically itis a piece of flat stock with two bolts welded to it spaced appropriately to fit in the holes in the mounting flange. A pry bar can be used IF EXTREMELY CAREFUL. Lightly nudge with the pry bar to initiate the move, then carry on with light continuous pressure. The pressure should be held while the top bolt is tightened.

I suggest starting the truck at this point to check its starting process. Once started, the IP can be adjusted again while running, but it is rather difficult because the vibrations of the motor like to back out the bolts.

I read his question about how to change the injectors, not the injection pump.

The injctors are not that hard to change on the drivers side, the passenger side around the turbo is another matter and requires paitience.

There is a special injector socket from OTC that makes the job easier #OTC5060-most parts stores have or can get it.

Torque the injectors to 50 ft/lbs and get an injector return line or installation kit while you are at it.

Pull the turbo to do the injs. It's worth the 15 mins it takes.
You don't need a turning tool for the IP. Take two 3/8 bolts and slide them in the hoes where the turning tool goes and use a prybar between the bolts.
